Overview
The three recovered shards point to a city hidden inside the Hollow Caldera. Sister Caldra has already entered with the final shard, intent on rebuilding the Ashfall Crown at its original forge. The ritual is waking both the volcano and Kharad, a colossal basalt guardian whose body supports the central terraces.
The party must descend through the city, learn why the crown was broken, reach the Hollow Throne, and stop the ritual before four Eruption marks accumulate. Add one mark after each failed major challenge or every thirty in-world minutes. At four marks, the finale begins with the guardian fully awake and the outer escape route collapsing.
Background
The crown was not simply a weapon. It transferred volcanic pressure into the memories of its wearer, slowly replacing compassion with the voices of dead rulers. The last ash-queen shattered it after realizing every “controlled” eruption made the next decision easier and crueler. Caldra knows the risk but believes discipline will let her succeed where monarchs failed.
Standalone hook: A month of tremors threatens every settlement around Vhal Mora, and seers trace them to the caldera. Saga hook: The three shards open the Rim Observatory and preserve every alliance, item, and clue earned in earlier chapters.
Characters
- Sister Caldra: Exhausted idealist at the edge of becoming a tyrant. She can still be persuaded if confronted with the ash-queen’s intact memories.
- Queen Avara’s Echo: A memory preserved in white ash. Regal, remorseful, and unable to directly oppose the crown.
- Kharad Below: Colossal guardian bound to the city’s foundation. It attacks instability, not morality.
- Jessa Vane or Selka Quill: A returning ally can accompany the party, remaining outside combat while managing the escape route.
Setting
The city forms concentric terraces inside a hollow volcano. Heat rises toward the rim while spectral ash flows inward against the wind. Ancient sluices can redirect magma, powering doors or cooling routes but never both at once.
At each Eruption mark, describe a visible escalation: falling ash, cracking bridges, rising magma, then the guardian’s hands closing around the throne. The timer creates urgency without removing player choice.
Plot Outline
The party opens the observatory, descends the chain lift, crosses the Ashen Terrace, negotiates with Queen Avara’s Echo, traverses Kharad’s causeway, aligns the Crown Forge, and confronts Caldra at the Hollow Throne while operating the magma sluices.

1. The Rim Observatory
Three lenses must point toward the constellation shown by the third shard. Solve with three DC 15 Arcana, Investigation, or navigator’s tools successes. Failure adds Eruption but opens the lift. Characters carrying the Echo Bell hear Avara warn, “Do not let the crown remember for you.”
2. The Chain Lift
The lift descends 600 feet as ash wraiths gather. Run three rounds. Each round one character must operate the brake with a DC 15 Athletics or thieves’ tools check while others repel wraiths or repair chains. Two failed brake checks cause a crash dealing 4d6 bludgeoning damage to everyone and add Eruption.
3. The Ashen Terrace
Statues speak contradictory decrees from former rulers. Choosing the one merciful decree among four requires evidence from earlier adventures or three DC 15 History, Insight, or Religion successes. Success opens the Memory Crypt and removes one Eruption mark. Failure awakens two basalt guardians.
4. Queen Avara’s Memory
Avara reveals the crown’s cost and offers three endings: destroy it in uncontrolled magma, rebuild it with one shard missing, or transfer its power permanently into the sluice network. A DC 15 Persuasion check convinces her to accompany the party as proof for Caldra; recalling a civilian saved in a prior chapter grants advantage.
5. Guardian Causeway
Kharad’s moving fingers form the bridge. Cross with four successes before three failures using DC 15 Acrobatics, Athletics, Perception, or mason’s tools. A failure deals 2d6 bludgeoning damage and moves a character 20 feet toward the edge. Redirecting the Magma Sluice freezes one hand for a round but closes the easiest route to the throne.
6. The Crown Forge
Align three shard cradles while Caldra’s adepts approach. Each cradle requires an action and a DC 15 Arcana, Religion, or tools check. Correct alignment reveals the safe incomplete circlet. Incorrect alignment deals 3d6 psychic damage and adds Eruption. The party can sabotage the forge, prepare the circlet, or carry the loose shards onward.

7. Crown of the Hollow Caldera
Caldra begins with two ash wraiths while Kharad’s hands reshape the arena at initiative count 20. The party wins by defeating Caldra, earning three DC 16 Persuasion or Insight successes while presenting Avara’s memories, or operating three sluice wheels and placing the shards in the forge. Each sluice requires an action and DC 15 Athletics, Arcana, or thieves’ tools. At 25 HP Caldra listens for one round before acting. If the crown is safely unmade, Kharad lowers the city instead of destroying it.

Rewards
- 1,500 gp in recovered royal ingots and gratitude from every settlement around the caldera.
- Ashfall Circlet: If the safe incomplete crown is forged, its wearer gains resistance to fire damage. Once per dawn, after failing an Intelligence, Wisdom, or Charisma saving throw, the wearer can reroll it and must use the new result.
- Kharad’s Accord: If the guardian survives, the party can request safe passage through one volcanic region or ask Kharad to seal one dangerous underground site.

Scaling the Adventure
For a 7th-level party, replace the war priest with a mage using fire-themed spells and use specters for ash wraiths. For a 9th-level party, give Caldra two legendary resistances and add one basalt guardian to the finale. For a shorter session, begin on the Ashen Terrace with Avara’s Memory already accessible.
